The pitch goes like this: 'Our platform is model-agnostic. Bring your own OpenAI key, your own Twilio account, your own ElevenLabs credits, and you pay only for what you use.' It sounds like the rational engineering choice — best-of-breed components, transparent costs, no vendor lock-in.
Month one: you spend two weeks integrating five SDKs. You wire up telephony, wire up STT, wire up the LLM, wire up TTS, then build the orchestration layer to make them talk to each other within a human-tolerable latency budget. Your senior engineer does most of this. That's roughly ₹3–5 lakh of engineering time, optimistically.
Month two: OpenAI has a latency spike during your peak hours. Your TTS provider introduces a new audio format that breaks your pipeline. Twilio's webhook retry logic conflicts with your call state machine. You spend the sprint debugging someone else's product, not building yours.
Month three: you're running five separate billing dashboards, reconciling invoices across USD, GBP, and whatever currency ElevenLabs bills in, converting to INR for accounting, and trying to figure out which vendor is responsible for the 8% increase in per-call costs. Your CFO asks a question you cannot answer.
The BYOK promise is real in a narrow use case: if you have a large, dedicated ML infrastructure team that genuinely needs per-layer control, assembling your own stack makes sense. But for the overwhelming majority of Indian businesses — from D2C brands to insurance companies to staffing firms — the overhead of integration, monitoring, and multi-vendor billing consumes all of the savings and then some.
